Team coaching: identifying the roles of each person to perform better

What are the roles within a team?

In this new episode of The Professional Coaching Minute, we will study the links between team performance and the diversity of roles occupied by team members.

The Professional Coaching Minute is a series of videos in “practical advice” mode to give everyone (managers, employees and managers) the keys to being more efficient on a daily basis.

“Hello and welcome to this new Professional Coaching Minute on the links between “team performance” and “diversity of roles.” Today's video will be devoted to the work of Meredith Belbin, an English psychosociologist, who has studied the topic of team performance in depth. I take this opportunity to share with you this quote that I really like and that you probably know: “No one is perfect but a team can be.”

The Belbin test: a fast and extremely effective team coaching tool

This tool allows everyone to obtain a very quick result as to their role within the team.We each have 2-3 roles that are mostly expressed among the 9 identified by Belbin and this test makes it possible to identify them. The Belbin test also allows you to obtain feedback from other members of your team (managers, managers and employees). What is interesting is that the way you see yourself can be different from the perception of the rest of the team. Note that this test is not a 360 questionnaire but a very quick test that can be done in 5 minutes.

The 9 roles of the team

Whatever our position, our age, our function, our job, we can have a role within a team. It is very important to understand that the role one occupies is not related to the individual's skills or position. It is a way of behaving within a team. According to Belbin, we can identify 9 roles within a team :

  • The coordinator
  • The support
  • The promoter
  • The designer
  • The auctioneer
  • The expert
  • The organizer
  • Perfecting him (or perfectionist in French)
  • The thruster

Example of a role in the team:

If you are a “coordinator”, “promoter” and “perfectionist”, you will want, as a coordinator first of all, to organize work, to anticipate projects, to put people in contact and to develop their skills. The “promoter” side will be expressed by: looking for ideas, bringing them back into the team and “challenging” the team to meet the challenges. The “perfectionist” side will guarantee the quality of products, services and offers.

Team coaching: developing collective performance

Within the team, each member will identify their own roles. But the most interesting thing is that this will then make it possible to establish a “photo” of the roles present in the team and to identify those that are missing or those that are too present. Following this diagnosis, the team coach and the collective will be able to think about how these different roles impact the team's performance.

At Talentis we use this test very often during team seminars or team coaching in order to help the team better understand each other and communicate better. Understanding each other better means better communicating, better expressing your needs. The role of the team coach is to highlight the roles that are very present, and those that are absent. But also the way in which they are expressed. Whether in calm or conflictual situations.
